The Portrait Photographer's Culling Workflow: Find the Expression That Works

You have just wrapped a portrait session. Seventy minutes with a client, three outfit changes, natural light by the window and a reflector fill. Your camera says 382 frames, but you know only 15 or 20 will make the final gallery. The problem is not volume. It is similarity. Thirty frames of the same pose, same light, same framing, and the only thing that changes from one to the next is the angle of a chin, the set of the mouth, the catch-light in the left eye.

Portrait culling is not about cutting a thousand frames to a hundred. It is about finding the one version of a shot where everything aligns. The expression lands. The eyes are sharp. The shoulders are relaxed. And the client, who will see these images on a gallery, picks the take where they feel they look like themselves.

This article is a portrait photographer’s guide to culling: how to set up a session, rate the right expression out of a burst, mark client selects, and hand everything to Lightroom or Capture One with ratings already in place. If you shoot headshots, family portraits, senior portraits, or editorial portraits, this workflow fits your session.

Why is culling portraits different from culling weddings or events?

Wedding culling is a volume game. You attack 1,800 frames with a fast reject pass, bin the obvious failures, then star-rate the survivors. The decisions are driven by timing and composition: did the moment happen, was the frame in focus, does it tell the story.

Portrait culling is a selection game. Most of your frames are technically fine. The difference between a keeper and a discard is one millimetre of eyelid position, a micro-expression that reads as “warm” instead of “guarded”, or the exact split second where the subject forgot the camera was there. You might have twenty frames of a single pose and need to extract the one that will represent that look in the gallery.

This changes the culling workflow. You are not scanning for obvious rejects; you are comparing near-identical frames, often in rapid sequence, to isolate the best micro-moment. The tool you use must let you flip between neighbours instantly, zoom into eyes without leaving the decision interface, and flag your picks in a way that survives all the way to your editor.

How to set up a portrait culling session on your iPad or Mac

The session starts before you open CullKit. After a portrait session, transfer your RAW files from the memory card to wherever your working library lives. If you work from a Synology NAS, drop the folder into your photo share or a dedicated portraits folder. If you work from a QNAP, TrueNAS, or UGREEN NAS, copy to the SMB share you have set up for current jobs. If you work from a local folder on a Mac or an external SSD, mount it and note the path. The goal is the same: get the RAWs onto storage CullKit can reach, so you can cull directly on those files with no import step.

Open CullKit and point it at the session folder. On iPhone or iPad, browse to the folder over SMB or tap into the local files browser. On Mac, open the folder directly. The interface shows you the full contents: RAW files, any JPEG pairs (which CullKit will group automatically), and the occasional video clip from a BTS shot.

Before you start the culling pass, decide on your rating system. For portrait sessions, a three-tier scale often works better than a full five-star range:

  • Single star: a technically solid frame, usable but not the best version of that pose.
  • Three stars: the shortlist. The expression reads well and the eyes are sharp. These are the frames the client will see.
  • Five stars: the portfolio shot. This is the one you might use on your website or Instagram.

You can use colour labels to add a second dimension: yellow for “client gallery”, blue for “personal portfolio”, red for “needs retouching attention”. Labels and stars travel together in the same XMP sidecar, so Lightroom and Capture One see both.

How do I pick the best expression from a burst?

This is the core skill of portrait culling, and it is where a fast culling interface earns its keep. Here is a practical method that works across any portrait genre.

Step 1: Isolate the burst. In CullKit, open the session folder and filter or scroll to the burst sequence you want to evaluate. These will appear as a cluster of sequential frames with the same framing. On a Mac, use the arrow keys to step through them rapidly. On an iPad, swipe left and right. Watch the subject’s expression at speed: your eye is better at spotting micro-differences when you move fast than when you stare at two frames side by side.

Step 2: Reject the obvious misses. Every burst has a couple of throwaways: the blink, the half-smile, the frame where the subject looked away. Swipe left on those immediately. You are down to maybe five or six contenders per burst.

Step 3: Check the eyes. Double-tap or pinch to zoom into the eyes. In a headshot or a tight portrait, the eyes are the one element that must be sharp. If the catch-light is present and crisp and the iris detail is readable, the frame passes. If the focus landed on the eyelashes or the eyebrow, reject it. CullKit’s progressive rendering means the full-resolution preview resolves as you zoom, so you are checking actual pixel-level sharpness, not a thumbnail.

Step 4: Compare the top two. Now you have two or three frames left. Flip between them at speed: frame A, frame B, back to A. Which expression feels more natural? Where are the shoulders less tense? Is the mouth relaxed or forced? Pick the one where the subject looks like the version of themselves they would want to see.

Step 5: Rate and move on. Tap the three-star rating on your winner. If it is the hero shot of the whole session, give it five stars. Advance to the next burst and repeat.

This entire process takes 15 to 30 seconds per burst once you have the rhythm. Across a 300-frame portrait session with, say, 20 distinct poses, you can complete the full culling pass in under 20 minutes.

How do I use colour labels for portrait sessions?

Colour labels add a sorting layer that stars alone cannot provide. In a portrait session, a practical labelling scheme looks like this:

  • Yellow: ready for client gallery delivery. These are the final selects the client will see and choose from.
  • Blue: personal portfolio or website use. These are the frames you might use to promote your work, regardless of whether the client orders them.
  • Red: needs retouching attention (blemishes, stray hair, background distraction). Flag these so you or your retoucher knows to open them first in Photoshop after the Lightroom edit.
  • Green: black-and-white candidate. Some frames work better in monochrome, and marking them at the culling stage saves a decision later.
  • Purple: alternative crop or composition. The subject looks great but the framing is loose; you will crop in post.

These labels are written to the XMP sidecar alongside star ratings and reject flags. When you open the folder in Lightroom, you can filter or sort by label colour immediately. Capture One reads them as colour tags, and Darktable picks them up as colour labels in its lighttable view.

How do my ratings and labels get into Lightroom or Capture One?

The handoff is the same for any CullKit culling session, but it matters especially for portrait work because your ratings drive the client gallery selection. After you finish the culling session, CullKit writes XMP sidecar files into the session folder, one .xmp file per RAW image. Each sidecar carries the star rating, the reject or pick flag, the colour label, and any text tags you assigned.

If you are importing the folder into Lightroom for the first time, the sidecars are read during import. Open the Import dialogue, make sure “Build Previews” is set to a reasonable size, and click Import. Your three-star selects appear with their ratings already applied, colour labels visible in the grid, and rejects greyed out if you have the filter set to hide flagged rejects.

If the folder is already in your Lightroom catalogue, for example, you culled a working folder that was imported earlier, select the folder in the Library module, right-click, and choose Metadata → Read Metadata from Files. Lightroom re-reads every XMP sidecar in the folder and applies the ratings in place. Your picks, labels, and rejects update in seconds.

In Capture One, the process is similar. Import the folder into a session or catalogue, and the star ratings and colour labels transfer. If you need to re-read metadata for an existing folder, select the images and choose Image → Load Metadata.

The key point for portrait photographers: the selection you make during culling is the selection that opens in your editor. You do not re-cull in Lightroom. You do not re-decide which expressions made the cut. You open the editor, filter to your three-star or five-star picks, and start colour grading the shots that already passed your eye.

What about client review on an iPad?

Portrait clients often want to see their images before you retouch. The iPad is the right tool for this. After you finish the culling pass, open the session in CullKit’s review mode. Filter to your three-star selects. Hand the iPad to your client and let them swipe through the shortlist. They respond to images differently on a tablet than on a monitor: the experience feels more personal, more like looking through a print album, and less like being on the business end of a sales pitch.

If the client wants to mark additional favourites, create a quick second culling session over the same folder, filtered to the three-star frames, and let them swipe: keep for “yes”, reject for “no”. The new session produces a tighter selects list that becomes your final editing gallery. Your original three-star frame still lives in the folder with its rating intact from the first session, so you retain your editorial eye alongside the client’s preferences.

Troubleshooting a portrait culling session

The XMP sidecar overwrote my existing metadata. CullKit does not overwrite existing XMP data. When it writes a sidecar, it downloads the existing file first, merges its own ratings in, and writes the combined result back. If a frame already had keywords or IPTC data from a previous tool like Photo Mechanic, that data is preserved alongside CullKit’s star ratings and labels.

I cannot tell if the eyes are sharp on my iPad. Double-tap the frame to zoom to 100%. CullKit renders the full-resolution preview progressively, so after a moment you will see actual pixel detail. For the sharpest evaluation, work on an iPad with a high-resolution display (iPad Pro or iPad Air) and make sure you are connected to a fast Wi-Fi network if your RAWs live on a NAS. For local folders or external SSDs, the preview resolves faster because there is no network round-trip.

CullKit grouped my RAW and JPEG as one frame, but I want to see both. By default, CullKit treats RAW+JPEG pairs as a single review unit, following the Lightroom convention. This is the correct behaviour for most portrait sessions because you are evaluating the same capture. If you need to separate them, rename one of the files so the base names no longer match, and CullKit will show them individually.

My colour labels did not transfer to Capture One. Capture One uses a slightly different colour label mapping than Lightroom. The label names might not match exactly, but the colour assignment (red, yellow, green, blue, purple) carries through correctly. Check Capture One’s preferences under Image → Color Labels to confirm the mapping matches your expectation.

The session feels slow browsing over Wi-Fi. Portrait RAW files, especially from high-resolution bodies like the Sony A7R series or the Canon EOS R5, can be 50 to 80 megabytes each. Streaming full-resolution previews over a 2.4 GHz Wi-Fi network will feel sluggish. For the fastest culling experience, connect over 5 GHz Wi-Fi, use a wired Ethernet connection on your Mac, or work from a local folder or external SSD. If you regularly cull from a NAS, consider setting up a dedicated 5 GHz network or connecting your Mac to the NAS over Ethernet and using CullKit on the Mac for the keyboard-driven flow.

Cull for the expression, not the frame count

Portrait photography is about connection. The frame you keep is the one where the subject forgot you were holding a camera, and that moment lives inside a burst of near-identical frames, not at the end of a thousand-frame event gallery. Your culling tool should be as precise as your lighting setup and as fast as your eye.
